Who’s your favorite ensemble of super heroes? The Avengers? The Power Rangers? Voltron? Or even The Care Bears? I won’t judge you. Everyone likes The Care Bears.

Whoever your superhero group of choice is, you always have to maintain faith that they can overcome any challenge. It doesn’t matter if that challenge is taking down the supervillain who could destroy the world with the snap of his fingers or making the world a place filled with people who care. Another team of superheroes that you should ALWAYS have faith in is your Product Development Team better known as The Prod Squad. Product challenges will always arise (before, during, and after release) and you must have faith that your team will always survive.

Who can you expect to be on your Prod Squad?

Your Product Squad is composed of individuals with a very particular set of skills. Skills they have acquired over a very long career. Skills that make them a nightmare for user problems like the one you’re facing at work right now. (Liam Neeson voice)

You then convince engineering of the importance of the solution and they begin to define HOW this will be implemented technically. Simultaneously, you work with Product Marketing to devise the correct messaging that will resonate with your target market to ensure they know that you created the perfect solution for their problems. You also meet with data science to ensure you are tracking the correct metrics that enable you to accurately measure the product’s success. The UX Content and Copywriter aids you in designing the best “literary” experience for your users.

Note: If you work at a startup or an under-resourced team, you may be all of these people yourself. Don’t let that deter you. It just means you’ll be gaining expertise to make you an even more formidable opponent to any future challenge.

Now I know you always hear things like “The PM is the CEO of the product”, but this may give the wrong sentiment with respect to how you and your team actually work together. As a PM, you don’t technically have authority to tell anyone how they need to do their job. You and your team are constantly working together and collaborating to create the ultimate product. If we begin to use the super heroes analogy where you think of your team as a group of collaborating experts, each with the knowledge to step in at the right time to ensure the right decision is made, you’ll ensure a better working relationship with your team and a better end product.

For a list of questions to ask your Prod Squad as you onboard, check out the article “Key Questions to Ask your Product Development Team (The Prod Squad)“

Now with your powers combined…go create something great! (and environmentally friendly too). The power is yours!

As a new Product Manager, you’ll be inundated with training videos and you’ll be anxious to jump right into a project to release a feature that members of your platform will use. But let’s pause…and take a deep breath. Take your finger off the feature trigger. Before you can begin building, you must understand the Three P’s of Principled Product Role Preparation (say that three times fast). No, seriously. Do it and then continue reading the article……… Done? Cool.

What are the Three P’s, you ask? They are:

People – Who will I be working with?

Process – How does sh*t get done?

Projects – What will I be working on?

I know you’ll have a ton of other questions like “Where are the free snacks?” and “Can I really wear shorts to work?” Yes those questions are important too, but not as important as the ones I just listed.

Getting answers to the Three P’s will help you onboard successfully so your transition into the PM role is as smooth as possible:

Who will you be working with?

In the article “The Product Squad” I detail a few of the various experts who will be part of your product development team. This list will not be standard at all companies you work for and the scope of each expert may expand or shrink based on the company as well. Regardless, these are the people/roles you should expect to interact with. Take time to meet with your manager to confirm all of the people that PMs interface with to get the most accurate list. Also note that depending on the complexity or moment in which you jumped on the project, you may interface with more or less of the people on that list you obtain.

Side note: I advise literally trying to set up a meeting with as many people on your team as humanly possible. This may seem impossible given the sheer amount of designers or engineers on your team, but try to! When you eventually work with them, you will have already established a rapport which will make working with each other so much easier. I tried this. I think I got to around 15 engineers and then realized it wasn’t sustainable because unfortunately, I actually had to work and not just meet people **shrug**.

Knowing who you will be working with is key to uncovering the answer to the next question…

How does sh*t get done?

At this point you know who you will be working with. Now you should ask, how you will be working with them (in other words “how does sh*t get done around these parts?”). What I mean is, what are all of the processes involved in the development of a product. Within each area of expertise, there will be processes that each expert has to go through before their work can be finalized.

For example, your engineering team may have:

A working team review of technical/architectural changes needed. By “working team”, I mean the team of engineers who will directly be writing code to create your feature.

A review of the working team’s expected changes by another engineering team as a “fail safe” to double check that there will be no major negative global impact stemming from code changes.

During the actual development of the feature, there should be a review of each change to ensure the implementation was completed as expected with no deviations to the original plan. This review also ensures there will be no adverse changes to the current architecture.

Your design team may have a similar structure:

A working team review of the design to ensure the feature will be understood by your members and ensures all product requirements are met.

A design review committee to ensure design implementation does not deviate from the company standard. Your team may get creative with the design to make your product requirements fit within the current design framework. This review committee may point out if an aspect of your design does not meet UX design standards.

Now the fun stuff…

What will you be working on?

Once you’ve established who you will be working with and how you will be working with them, you can actually get to work! As a new PM, there’s a good chance your first project will already have a problem statement and the solution may be semi-defined. Despite this, still internally pretend that you don’t know why the problem exists. This will require you to ask questions to deep dive into why the problem and solution exist so you empathize more with your target user. The more empathy you have for your user, the more you’ll understand their needs and desires. Who knows…you may come up with a better solution then what was thought of already!

Engineering

How can I access Alpha and Beta builds for all of the platforms in which our product is released (iPhone, Android, Desktop/Laptop)

Once an engineer has submitted code, what are the steps in the approval process until the code updates are visible in the following releases:

Alpha

Beta

Public

Are there any documents which show an overview of the current technical architecture (at a high level)

Is there any engineering training that I can have access to to become more familiar with the engineering architecture and architectural terms. (This is for the more curious PM)

What are the release schedules for alpha, beta, and public builds?

What are all the codebases and which one do our changes belong to?

User Experience Research

When must user research requests be submitted for a project?

How long does it take to set up a user research session?

What is my role for each user research session?

What information do you need from me in order to set up a user research session?

When should I involve you in the product development process?

Marketing and Communications

How do you determine which features get their own campaigns?

How far in advance would you need to be made of an upcoming feature?

Are you involved in determining the wording/messaging used in the various aspects of our products (dialog boxes, call-to-action buttons)? If so, how much time do you need to approve wording requests?

Data Science

What tools do you use to track metrics (global metrics) of released products?

How do you set up feature-specific metrics to be tracked during development? (ie If I have a button whose clicks need to be tracked, how do we implement this?).

What A/B testing tool do you have in place? How do I access it? How do I set up experiments?
